Comparing Chinese CNC Suppliers: A Reusable Scorecard

A weighted scorecard for comparing Chinese CNC suppliers across build capability, quality proof, export experience plus support. Score every quotation the same way.

Most buyers compare Chinese CNC suppliers by price first and vibes second. That method fails quietly: the cheapest quote looks best for three months, then the missing test reports, slow replies and absent spare parts start costing more than the saving. A scorecard fixes this by forcing every supplier through the same questions, weighted the same way. Copy the table below and reuse it on every RFQ.

The Criteria and Their Weights

CriterionWeightWhat good looks like
Build capability20In-house or partnered casting, own machining, assembly and inspection under one roof
Quality verification20Laser interferometry and ballbar on every machine, serial-matched reports, double-aged castings
Export experience15Shipments to your market, correct voltage builds, Form E issued on time
After-sales and parts15Named support channel, remote diagnostics, stocked spares, engineer visit option
Communication10Reply within one business day, technical answers, sensible follow-up questions
Price transparency10Base machine, options and packaging itemised, no single mystery number
Lead time commitment10Written schedule of 60-120 days with milestones, not a verbal "about three months"

Score each line 1-5 from the evidence you collect, multiply by the weight, and total out of 100. When two suppliers land within a few points, the tiebreaker is usually a sample cut on your material or a factory visit.

How to Score Each Line

Build capability: verify with a video tour or audit, checking the casting shop, scraping bench and assembly floor. Quality verification: ask for a laser interferometer report and ballbar chart tied to a serial number, plus ISO 9001, 14001 and 45001 certificates. Export experience: request the certificate of origin process in writing and one reference buyer in your region. After-sales: ask exactly what happens when a spindle drive faults at 22:00 your time; a written answer beats a confident phone call. Price transparency: an OEM-style quotation listing base machine, options and packing tells you the factory actually builds; one blended price tells you to keep asking.

You can collect most of this evidence without leaving your desk. A one-hour video call covers build capability. Document requests cover quality and export lines. The communication score fills itself in during the RFQ stage, since you see reply speed and answer quality in every exchange. Allow a week per supplier; the scores separate the field faster than any negotiation.

Worked Example

Suppose Supplier A quotes USD 4,000 less than Supplier B, but has no serial-matched test reports, quotes one blended price and answers emails in three days. On the scorecard, A loses most of the quality, transparency and communication weights, worth about 25 points, far more than the price gap justifies on a machine you will run for a decade. Written down this way, the decision stops being an argument and becomes arithmetic.

Red Flags That End the Discussion

  • No test reports, or reports without serial numbers.
  • Refusal to do a live video call from the factory floor.
  • Prices far below the market band with no explanation of what was removed.
  • Warranty terms that exist only in chat messages.
  • A quotation that changes every time you ask a question.

Keep the Scores

File the completed scorecards with each quotation. Six months later, when you buy the second machine or negotiate the fleet order, you will have a documented record of why you chose whom, and the supplier knows you compare properly. That alone improves the service you receive, and it makes every future negotiation faster because the baseline already exists.
