Factory-Fitted CNC Automation vs Retrofitting Later

Factory-Fitted CNC Automation vs Retrofitting Later

Factory-fitted CNC automation costs 5-8% extra; retrofitting later costs 20% or more. What to decide before you sign the machine order.

Every buyer hears the same pitch: keep the initial price low, automate later. The arithmetic says otherwise. Two years ago roughly 10% of buyers asked for automation-ready features on new machines; that figure is now about 35%. The reason is cost, not fashion. Retrofitting automation later commonly costs 20% or more than having the same features factory-fitted, where the premium is typically 5-8% of the machine price. The gap is easy to explain. Factory-fitting means the option is designed into the build; retrofitting means reverse-engineering it onto a machine already sitting on your floor. Three times the money buys the same hardware plus a lot of problem-solving.

Why retrofits cost more than buyers expect

A factory-fitted option is designed into the machine: the interface exists, the guarding matches, the wiring is loomed at the assembly stage. A retrofit has to reconstruct all of that on a machine that is installed and usually already earning money.

The bill on a retrofit typically includes:

  • Engineering and interface work. Someone has to map the machine's I/O, adapt the control and make third-party equipment talk to it.
  • Machine downtime. The cell stops while the work happens, on a machine you are already paying for.
  • Split responsibility. The machine builder blames the integrator, the integrator blames the machine. Factory-fitted gear has one party accountable.
  • Warranty friction. Opening a machine's electrical cabinet or modifying guarding can complicate warranty claims later.

What to factory-fit, even if you are not automating yet

Some options cost little now and unlock a lot later:

  • Automatic chip conveyor. Machine-tending robots fail on chips long before they fail on parts. A conveyor is the cheapest insurance for a future unattended shift.
  • An open data interface. About 46% of surveyed manufacturers now rank data-interface openness among their top three selection criteria. A closed system gets expensive the day you want to monitor utilisation or connect a cell controller.
  • Right-angle heads and accessories. On a gantry machine, an angle head fitted at the factory avoids re-verification of the machine geometry afterwards.
  • Provision for guarding and loading. Agree the envelope and anchor points for future automation, even if the robot arrives in year three.

When retrofitting actually makes sense

It is not always wrong. If the machine was bought second-hand at a deep discount, if the automation need is simple and stand-alone, or if a local integrator has a proven package for your exact model, a retrofit can still pay. What matters is deciding deliberately. The expensive outcome is not choosing retrofit; it is assuming retrofit will be cheap and discovering otherwise after the machine is on your floor.

Four questions to put in the RFQ

  • Which automation options can be factory-fitted on this model, and at what price?
  • Is the chip conveyor, coolant and electrical provision identical to the automation-ready build?
  • Can you supply the machine with an open data interface now?
  • If we automate in two years, what is the realistic upgrade path and its cost?

A supplier who answers those four questions in writing has usually done these builds before. VITOP Machinery offers factory-fitted options including automatic chip conveyors and right-angle heads (BT50 gantry versions, heavy-duty, extended and custom builds), and supports OEM/ODM projects where automation is planned from day one. Ask for the options list with your quotation, so the machine arrives ready for whatever you connect to it next.
